Retail Execution Software: A Buyer’s Guide for Indian Brands

Most brands evaluating retail execution software are solving one of two problems. Either they cannot see what is happening in their stores, or they can see it and cannot act quickly enough to matter. Those problems have different solutions, and the platform categories that address them are frequently confused during evaluation.

This guide sets out what retail execution software does, how the three platform types differ, what to evaluate before signing, what it costs, and the constraint that determines whether any of it works software does not visit stores.

What is Retail Execution Software?

Retail execution software is a mobile-first platform that lets consumer brands manage and verify their in-store presence across retail outlets they do not own. It handles store visit planning, shelf and planogram audits, photographic evidence capture, task assignment, order collection and real-time reporting from the field to head office.

Its purpose is to close the gap between what a brand agreed with a retailer and what is physically happening on the shelf – a gap that is invisible from head office and expensive at scale.

The Three Types of Retail Execution Platform

“Retail execution software” is a category label covering three quite different products. Shortlists routinely mix them, which produces demonstrations that talk past each other.

Field workforce management platforms

These manage people rather than shelves – scheduling, shift assignment, visit verification, training delivery and frontline communication. They suit organisations whose primary constraint is getting the right person to the right store at the right time, typically large third-party merchandising networks. They do not read shelves or produce planogram-level analytics.

Shelf intelligence and image recognition platforms

These read photographs of shelves and return structured data: SKU presence, facing counts, share of shelf, planogram deviation, competitor placement and price tag accuracy. They suit brands whose primary constraint is not knowing what their shelf looks like. They do not manage field teams – they assume someone is already visiting.

SFA and DMS platforms

Sales force automation and distributor management system focus on order capture, beat plans, scheme visibility, distributor stock and secondary sales reporting, often with execution modules attached. They suit brands whose primary constraint is distribution and order flow rather than shelf condition.

The question that narrows the field: Is your problem that you do not know what is happening on your shelves, that you know and cannot get anyone there to fix it, or that your orders and distributor stock are not visible? Each points to a different category – and several brands need two.

Core Capabilities to Evaluate

Planogram compliance and image recognition

The platform should compare captured shelf images against the agreed planogram and return facing counts, share of shelf and deviation scoring. Ask what accuracy the vendor claims, how it was measured, and what happens with poor store lighting or partially obscured shelves. Ask to see it run on your own category, not a demonstration dataset.

Offline-first capture

In India this is decisive rather than optional. Coverage is inconsistent across Tier II, Tier III and rural territories, and a platform that requires a live connection to submit will produce systematic under-reporting from exactly the markets where visibility matters most.

Test it properly: Ask for a demonstration in aeroplane mode, including queued sync behaviour and what happens when the app is closed mid-visit. Offline-first and offline-tolerant are not the same thing.

Visit verification and fraud controls

Any system that accepts unverified input and measures people on the output will accumulate fabricated data. The recurring patterns are consistent across the industry: photographs reused from an earlier visit, uploads submitted away from the store, backdated entries, GPS spoofing applications, and full reports completed without a visit.

The controls that matter are structural rather than procedural:

  • In-app camera only If gallery uploads are permitted, photographic evidence is not evidence.
  • Geo-fenced check-in validated against a store master, not just a recorded coordinate.
  • Server-side timestamps, because device time can be changed.
  • Device and user fingerprinting to detect shared or spoofed handsets.
  • Independent back-end scoring of a sample of submissions, so work is assessed by someone other than the person who performed it.

This last control is the one buyers most often forget to ask about, and the one that most determines whether the data can be trusted.

Journey planning and territory management

Permanent Journey Plan scheduling, territory assignment and route optimisation determine whether coverage is designed or incidental. Ask whether visit frequency can be varied by outlet value rather than applied uniformly – uniform frequency across unequal outlets wastes field capacity.

Integration with DMS, ERP and CRM

Execution data is most valuable joined to sales data. Ask what integrations exist today rather than what is on the roadmap, whether the sync is bi-directional, and who owns the integration cost.

Reporting latency

Ask one question: How long between a field executive submitting and the relevant manager being able to act on it? Same day makes the platform operational. Month end makes it archival. The feature list is often identical in both cases.

What Retail Execution Software Costs

Pricing models vary more than feature sets, and the model matters more than the headline rate for a field team whose size fluctuates.

  • Per-user licensing charges by seat, usually monthly or annually. Predictable, but expensive for seasonal or fluctuating field teams, and it penalises exactly the flexibility retail requires.
  • Usage-based pricing charges by activity – visits, audits or reports. Cost scales with actual deployment, which suits campaign-led or seasonal operations.
  • Implementation and configuration are separate from licence cost in most cases. Store master setup, form configuration, planogram loading and integration work are frequently the larger first-year number.
  • Total cost of ownership should include field team training, device provisioning or reimbursement, data costs, and the internal headcount required to administer the platform. This last item is routinely underestimated.

Retail Execution Software in the Indian Context

Four conditions make Indian deployments different from the markets most global platforms were designed for.

  • General trade dominance : The great majority of Indian outlets are kirana and standalone stores with no EPOS integration and no planogram. Platforms built around modern trade planogram compliance have limited application in the channel where most volume sits.
  • Language and literacy variation : With 22 scheduled languages and locally recruited field teams, an English-only form produces silent error – completed correctly by the app’s standards and interpreted differently in each territory.
  • Device and data constraints : Field teams typically work on entry-level Android handsets with limited storage and metered data. Application weight, image compression and battery draw are operational constraints, not technical footnotes.
  • DPDP obligations : Store photographs may capture individuals and attendance systems process employee data, both personal data under the Digital Personal Data Protection Act, 2023. The DPDP Rules were notified in November 2025 with full compliance required by 13 May 2027. Ask any vendor about consent handling, retention periods and data residency.

Why Software Alone Does Not Improve Execution

This is the constraint that sits underneath every evaluation, and it is rarely stated by vendors because it is not in their interest to state it.

A retail execution platform does not go to stores. It needs merchandisers to carry it, supervisors to manage them, recruitment and payroll to staff them, and statutory compliance to employ them lawfully across multiple states. The software makes a field operation measurable; it does not make one exist.

The common sequence is a brand licensing a platform, discovering it has no field organisation to deploy it, contracting an agency separately, and then spending a year reconciling two vendors with different data definitions and no shared accountability. When execution slips, each points at the other.

This is why the platform decision and the field organisation decision should be made together rather than sequentially.
